Most engineering leaders track code quality, test coverage, and incident frequency. Almost none track how many distinct paths their code takes to get into production. That gap is costing you more than you think.

What a delivery path actually is, and why the count matters

A delivery path is every distinct combination of tools, steps, permissions, and decisions that takes code from a developer’s machine to a running system. It is not just your CI/CD pipeline. It includes the manual deployment a senior engineer runs on Fridays, the script someone wrote three years ago that only two people understand, the cloud console clicks that bypass automation entirely, and the one-off process your data team built because the main pipeline “didn’t fit their workflow.”

Each of those is a separate delivery path. And each one carries its own security assumptions, its own failure modes, and its own set of undocumented steps that live in someone’s head.

Teams treat delivery paths like infrastructure built once, rarely revisited. The difference is that bad infrastructure degrades visibly. A fragmented delivery system degrades silently, then fails loudly during an incident at 2 am.

Most teams with 50 to 400 engineers have between 6 and 20 active delivery paths. A few of those were intentional. Most were not.

How path sprawl builds up and why no one notices

It rarely happens all at once. It accumulates in phases that match how teams grow.

In the early days, one or two people controlled how things shipped. That works. Then the team grows. A mobile team joins and sets up its own release process. A data engineering team arrives and needs a different pipeline structure. An acquired company brings three legacy systems. A new cloud region gets stood up, and the team copies the old process mostly.

No individual decision looks wrong. Each one solves a real, immediate problem. But the cumulative picture, which no one is looking at, is a delivery system that is growing in complexity faster than anyone is managing it.

The teams that feel this most acutely are the ones hiring fast. Every new engineer who joins needs to learn not one deployment process, but several, depending on which team they are on, which system they are touching, and which senior engineer is available to walk them through the undocumented parts.

The real cost: three places it actually shows up

The cost of delivery path sprawl is not theoretical. It appears in three concrete places.

Security gaps. Every delivery path is a distinct attack surface. If your security team audits the main pipeline, that audit does not cover the manual process your infrastructure team uses to push configuration changes. It does not cover the script that runs with elevated permissions because “it was the only way to make it work.” Every path that bypasses your standard controls is a gap. And when those gaps are discovered during an external audit or a real incident, the conversation is not comfortable.

Onboarding drag. When a new engineer joins a team with eight delivery paths, there is no single document that covers all of them. They learn by asking, by making mistakes, and by inheriting tribal knowledge from whoever has time to share it. The practical result is that new engineers take longer to ship independently, and the senior engineers who hold the knowledge spend more time explaining and less time building.

Incident complexity. When something goes wrong in production, the first question is always: what changed? In a system with multiple delivery paths, that question is much harder to answer. Something could have gone out through the main pipeline, through a manual process, through a one-off script, or through direct access to infrastructure. The investigation takes longer. The blast radius is harder to contain. And the postmortem surfaces the delivery path problem, usually for the first time.

How to audit your delivery paths in one sprint

This does not require a six-month initiative. You can get a clear picture of your delivery landscape in about two weeks, with the right questions and the right people in the room.

  1. Map every team’s deployment process. Ask each team lead: walk me through how code gets from your branch to production. Do not accept “we use the standard pipeline” without checking what that actually means for their context. The answers will surprise you.
  2. Look at permissions and access. Who has direct production access? Which service accounts have elevated permissions? Which paths bypass your approval gates? Your security or platform team can pull this in a day if they have the right tooling.
  3. Find the undocumented paths. Ask: What do you do when the normal process does not work? What happens for emergency fixes? What is the process for infrastructure changes versus application changes? These questions surface the shadow processes.
  4. Count and categorize what you find. Group delivery paths into: fully automated with standard controls, partially automated with manual steps, manual with documentation, and manual without documentation. That last category is where your highest risk sits.
  5. Score each path on three dimensions: security coverage, observability, and onboarding clarity. A simple 1–3 score on each is enough to show you where to focus first.

The output of this sprint is not a report. It is a shared picture that your engineering and security leadership can actually use to make decisions. Most teams have never looked at their delivery system this way. The act of mapping it is valuable in itself.

What a consolidated delivery system looks like and how to get there

Consolidation does not mean forcing every team onto one tool or flattening legitimate differences between how a mobile app ships versus how a backend service ships. It means reducing the number of distinct patterns, making every path visible, and ensuring that your security and observability controls apply across all of them.

A consolidated system has a small number of defined delivery path types, typically two to four, each with clear guardrails, documented steps, and consistent audit trails. Teams choose from those patterns rather than inventing their own. The patterns are maintained by a platform engineering team and versioned like any other internal product.

  • Every deployment, regardless of path, produces an audit event that feeds into a central log
  • Security controls apply at the platform level, not inside each team’s pipeline
  • A new engineer can find the right delivery path for their context without asking anyone
  • Emergency and manual paths exist but are documented, gated, and monitored
  • The number of active delivery paths is a tracked metric, reviewed quarterly

Getting there without a big-bang migration means starting with the highest-risk paths, the ones with no documentation, elevated permissions, and no audit trail, and replacing them first. You do not need to fix everything at once. You need to stop the bleeding and build momentum.

A practical sequence: audit first, retire one undocumented path per month, build the standardized patterns alongside your existing ones, and migrate teams incrementally. In six months, most organizations can reduce their delivery path count by half. In twelve, they can reach a system they are not embarrassed to explain to their CISO or a prospective customer during a security review.

The teams scaling fastest right now are not the ones with the most sophisticated tools. They are the ones who can answer, clearly and quickly: how does our code reach production?
